The rollout principle
Do not try to make the whole company AI native in 90 days.
Prove the operating model with one workflow, one team, one context pack, one measurable outcome, and one governance loop.
Then reuse the pattern.
Days 1-30 - Diagnose and design
Deliverables:
- Complete the AI Readiness Assessment.
- Identify the lowest readiness dimension.
- Select one high-frequency workflow.
- Name the sponsor, workflow owner, technical owner, and risk reviewer.
- Write the workflow operating brief.
- Gather the first context pack.
- Define baseline metrics.
- Define acceptance criteria and review gates.
Decision gate:
Can the team clearly explain what workflow is changing, what context AI can use, what humans still approve, and what metric should improve?
If not, do not build yet.
Days 31-60 - Build and pilot
Deliverables:
- Build the first workflow prototype.
- Use scoped tools and approved context only.
- Add logging for inputs, outputs, tool calls, decisions, and reviewer actions.
- Run the workflow on historical examples.
- Create evals for the most important output types.
- Pilot with a small group of real users.
- Capture reviewer edits and user feedback.
- Decide whether to expand, redesign, or stop.
Decision gate:
Does the workflow produce useful work under real conditions with acceptable review effort and risk?
If not, improve the workflow before increasing autonomy.
Days 61-90 - Scale the pattern
Deliverables:
- Refine the context pack based on pilot feedback.
- Update prompts, tools, evals, and review checklists.
- Train the next user group.
- Move from prototype metrics to operating metrics.
- Document incidents and edge cases.
- Create the reusable playbook.
- Identify the next workflow using the same filter.
- Present results to leadership.
Decision gate:
Can another team reuse the operating pattern without starting from scratch?
That is the sign that the company is building AI-native capability, not just completing an AI project.
One-page leadership summary
Use this format:
Workflow:
Name the recurring process.
Business problem:
What pain, cost, delay, risk, or missed revenue exists today?
AI role:
What AI drafts, extracts, classifies, recommends, routes, or does.
Human role:
Where people approve, review, escalate, or improve.
Context sources:
What approved sources the workflow uses.
Controls:
What policies, evals, approval gates, logs, and recovery paths exist.
Metrics:
Baseline, pilot result, target.
Decision:
Scale, revise, pause, or stop.
